The three laws
Goals set direction. Systems create performance.
A goal without a system creates intention without execution. A system without a goal creates activity without direction. Sustained performance requires both.
What you do daily becomes what you achieve repeatedly.
Performance is built not in moments of intensity, but in patterns of behaviour — repeated consistently, deliberately, over time.
What gets recognised gets repeated.
People respond to what is noticed. Recognition signals what matters — and becomes one of the most powerful drivers of performance in any organisation.
The five principles
The questions you ask of yourself
Where am I going?
Do the people I lead know — without hesitation — what matters most this week?
Goal-Setting TheoryWhy does it matter?
Do they understand why their work matters — personally, not just organisationally?
IkigaiWhat am I doing daily?
Are they making visible, specific progress every day — and do they know it?
KaizenAm I getting better?
Are they growing? Is there a feedback loop that tells them where they stand and what to improve?
Self-Determination TheoryDoes my effort matter to others?
When did I last recognise someone’s effort specifically — in the moment, for the behaviour, not just the outcome?
Cognitive Evaluation TheoryThe leadership system
The 90-day rhythm
Set the direction.
One-to-one with each person. Run the Diagnostic; agree the weakest principle. Set one Performance, one Team, one Growth goal — in their words. Name the single daily action for each.
Mid-quarter review.
Not “are you on track?” but “what has changed — does the goal still reflect reality?” Check one thing per goal: is the daily action still the right one?
Reset, reflect, recommit.
Reflect honestly — what was achieved, what was learned. Then set the next quarter with ninety days of insight behind you.
The weekly rhythm
Five questions, in the quiet before the week or the reflection after it
What matters most right now — and does my team know it?
Are we making visible, specific progress toward our goals?
Are we improving daily — not just delivering?
Who have I recognised this week, specifically, for the effort that is driving results?
Which of the five principles is weakest in my team right now — and what will I do about it this week?
“If one answer is consistently weak, that is your focus. Not all five. The one thing that is missing, improved deliberately, until it holds.”
The daily action
Connect every goal to one daily action — the single daily habit, not the plan. Do the action. What you do daily becomes what you achieve repeatedly. Make progress visible — and make sure people know it.
“Leadership systems do not sustain themselves. They sustain the people who return to them consistently.”
